Independent commercial assessment

An independent commercial read of one company, before you decide

You receive a short red-flag memo: commercial due diligence that separates evidence, grounded hypotheses and unknowns.

Background

At Leapwork, I was part of the leadership team and the principal architect behind professionalizing go-to-market as the company grew from 50 to 500 people, with a DKK 400 million Series B along the way. I was a member of the Keystones investor network from 2023 to 2026. I was an investor in Groundley, and its advisor from 2024 to 2025.

The assessment is a new offer. The questions come from doing this work inside companies: at Leapwork, and since 2023 for ZAGENO, Relesys and Two Hundred.

Three lenses

Where I look harder

01

Does the product scale as software, or does it quietly depend on services?

02

Is the pipeline qualified, or is it an early count in the CRM?

03

How does AI change the company’s competitive position?

For investors

What the memo answers

01

Does the product solve a prioritised problem for identifiable enterprise buyers?

02

Are there credible signs of repeatable demand?

03

How defensible is the position?

04

Does the commercial model hold?

05

Is this a broad opportunity or a niche?

06

What must be true for sales, implementation and adoption to scale?

What you keep

A memo that separates what is known

A short, decision-ready memo in five parts: findings, flags, recommendations on what to test before you decide, method and my stated bias. It separates evidence, grounded hypotheses and unknowns, so the decision rests on what is actually known.

Independence and conflicts

Before I accept an assessment, I tell you about any role, assignment or investment that touches the company, its competitors or its owners. Who commissions and pays for the memo is agreed in writing before I start.

The memo is written for the investor and goes to the investor first, whoever pays for it. What I see during an assessment stays confidential, including from my other clients. If the company later wants paid work from me, it is agreed openly with you and kept separate from the memo.

I own Top Møller Venture & Consult and am a partner in Agentic First, an AI company. I hold no other investments and no board seats.

Scope

The work is scoped to a few working days, including interviews with founders, customers or prospects. It is not a technical model audit, legal due diligence, market sizing or an investment recommendation. It judges whether demand reaches beyond the first customers. It does not size the market.

For B2B technology companies that sell to enterprise buyers. I work in Danish and English, in Copenhagen or online.

After the decision, or for a company you already own

If you invest, or for a company already in your portfolio, I can also work with the company: as an advisor to the founder or CEO, on an advisory board or board, or on its commercial foundation. In advisory I work for the CEO, and our conversations stay between us.

Contact

If you think I could help, write to me or give me a call.

I answer as quickly as I can.

The first step is a short call or a coffee. In Copenhagen I am happy to come to your office.
